The real question is who answers at nine at night
Strip the feature lists away and a chat decision comes down to staffing. Software does not answer messages. People do, or an automation does, and the two produce very different conversations.
Be honest about your own coverage. Look at when your website traffic actually peaks, then look at when somebody is genuinely watching the inbox. Most stores find a gap between six in the evening and ten, and all day Sunday. That gap is what a managed service sells against, and if it is large and you are not going to close it internally, that is a real argument for paying somebody.
If you do have coverage, the calculation flips. An in house answer is better than an outsourced one almost every time, because the person answering knows whether the truck is still on the lot, what the manager will actually do on a payment, and who at the store should take the appointment. The advantage of answering inside a CRM is that the reply is one action in the same thread the customer will continue by text tomorrow, rather than a transcript emailed to somebody who has to start over.
For the hours nobody covers, follow up processes and automations keep the conversation alive without pretending a human is present, which customers see through anyway. That is a smaller promise than staffed chat, and we would rather make the smaller one accurately.
What switching actually costs, beyond the invoice
The subscription difference is usually the smallest number in the change. The costs that hurt are the ones nobody quotes in a demo.
- Transcripts and history. Ask what you can export, in what format, and whether conversation history comes with it. Establish this before you give notice, while you still have leverage.
- Website work. Removing one widget and installing another is small, but every page it lives on has to be checked, and stores routinely find the old script still firing on a dozen orphaned landing pages months later.
- Overlap. Plan on paying both vendors for a few weeks. Cutting over with no overlap is the most reliable way to lose conversations during a change.
- Adoption. If you are moving from managed agents to answering in house, that is a process change, not a software change. Decide who owns the inbox by name, with a response time expectation, before day one.
- Attribution continuity. Pull the reports you will want to compare against next year while you still have access to them.

Take these into every demo. The answers separate vendors faster than any feature grid.
What is the total monthly cost with every module I actually need, and what is the price at renewal. Is chat priced per conversation, per lead or flat, and what happens in a month when volume doubles. If agents are managed, who are they, what hours are covered, and can I read a real transcript from a store like mine. What exactly can I export if I leave, in what format, and does it include conversation history. Who owns the customer data. How long does implementation take and what does my store have to supply. What does support look like at six on a Saturday. If leads are included, are they exclusive to my store and how is the territory drawn. What happens when a lead is bad.
Write the answers down. Vendors comfortable being pinned down in writing tend to be the ones still worth having in year three.
