Replacing a layer is far less disruptive than a DMS conversion, and the costs worth planning for are the ones that never appear on a quote.

  1. Data. Establish what you can export before you give notice, in what format, and whether communication history comes with it. Your leverage is highest the moment before you sign a renewal, not after.
  2. Overlap. Plan on paying two vendors for a few weeks. Cutting over with no overlap is the most reliable way to lose leads during a change.
  3. Adoption. The step to manage. Plan for two to four weeks while habits reset, and budget management attention rather than just training hours.
  4. Integrations. Every third party posting into your CRM has to be repointed: website forms, third-party lead providers, chat, phone, OEM programs. Build that list before you start.
  5. Reporting continuity. Pull the historical reports you will want to compare against next year while you still have access, because they stay behind otherwise.

Take these into every demo and write the answers down. The responses separate vendors faster than any feature list, and vendors comfortable being pinned down in writing tend to be the ones still worth having in year three.

What is total monthly cost with every module we actually need, and what is the number at renewal? What is the contract length and the exact cancellation process? What can we export if we leave, in what format, and does it include communication history? Who owns the customer data? How long is implementation and what does the store have to supply? What does support look like at six on a Saturday evening? Which of our current third-party vendors are already certified with you? If leads are included, are they exclusive to my store, how is my territory defined, and what happens when a lead is bad?

Then evaluate by pilot rather than by rip and replace. Run one team or one store on the new platform for three or four weeks with a defined slice of lead flow, and measure three things against your current system over the same period: time to first response, follow-up touches before the trail goes cold, and appointments set. That tells you more than any demo. Month-to-month pricing exists so this is possible, and a vendor requiring a multi-year commitment before you can evaluate is asking you to carry a risk they will not.
