Then integration reality: list every third party that posts into or reads from your current system and ask each candidate what happens to each one.

Price the whole thing, not the headline

The number on the proposal is rarely the number you pay. Build a five year model before you commit, and build the same model for staying, because the comparison only means something side by side.

Include the base license and every module you actually use, per seat costs at your real headcount rather than today's, integration and interface fees for every third party, the conversion itself, hardware or network work, training time valued at what those people cost you, and the productivity dip during the first two months. Then add the renewal step up, because introductory pricing that rises in year two is standard and pretending otherwise is how stores get surprised.

Finally, price the exit. Ask what a full data extraction costs and what format it comes in, and get it in the contract. A vendor unwilling to write down what leaving costs is telling you something useful. The frustrations a new DMS will not fix

Every conversion post mortem has the same section, so read it before rather than after.

A new dealer management system will not make anyone answer a lead in five minutes. It will not stop follow up from dying after the second touch. It will not tell you whether the money you spent on advertising last month produced anything, unless you were already disciplined about attribution, in which case you did not need a new system to find out. It will not make salespeople stop working out of their personal phones, and until that stops, your reporting is fiction no matter whose logo is on the screen.
